How Far Irons Drift in One Season

We keep every spec card we write. That means we can put a number on something the industry mostly discusses as a vague warning: how much a set of irons actually moves in twelve months of normal play.

“Lofts drift” is one of those things everyone in the club repair trade repeats and almost nobody quantifies. Customers hear it as a sales line, which is fair, because that is usually how it is used. So we went to the archive instead.

The sample is every returning customer over twelve months whose set we had measured at least once before, where at least ten months had passed between readings, and where the same set had been in play throughout. That gave us a workable group of iron sets to compare against their own earlier cards. It is a workshop sample from one shop in Augusta, not a controlled study, and it should be read that way. But it is real measurement rather than folklore.

Two things stand out. The first is how common movement is: a substantial majority of sets had at least one club out by half a degree or more after a season. The second is how concentrated it is. The clubs that move are overwhelmingly the ones that get hit most, which for the average golfer means the mid and short irons rather than the long ones.

The clubs that drift are the clubs you actually use. Your four iron is probably still exactly where we left it.

Why Lie Moves More Than Loft

Lie angle is more vulnerable for a simple mechanical reason: the forces that bend it act on a longer lever. Every strike where the sole contacts the ground applies a load through the head and into the hosel, and repeated over thousands of shots that gradually works the angle.

Loft moves too but usually less, and the direction is less predictable. Fat shots off firm ground tend to strengthen loft; catching a root or a hidden stone can do almost anything.

There is also a wear component people forget. As a sole wears, the club effectively sits slightly differently, and the measured lie can shift without the hosel ever bending. On heavily used wedges this can be a meaningful part of the change.

Forged Versus Cast

The received wisdom is that forged heads move more because they are softer. Our readings suggest the picture is more complicated.

Forged sets did show larger average movement, which fits the theory. But the forged sets in our archive also belonged disproportionately to lower handicap golfers who play and practise far more, so use is confounded with material. When we looked only at sets from golfers reporting similar round counts, the difference narrowed considerably.

The practical conclusion is the same either way: material affects how easily a set can be bent back, not whether it needs checking. Cast sets drift too. They are simply harder to correct afterwards, which is an argument for checking them more often rather than less.

What Drives the Worst Cases

The sets that had moved most in our archive shared identifiable habits. None of them are exotic.

  • Heavy mat practice. Range mats are unforgiving. A slightly fat shot that would take a divot on turf instead transmits the full impact into the hosel. Golfers who hit two hundred balls a week off mats show up with the largest changes by a clear margin.
  • Firm winter ground. Dormant Bermuda over hard clay in January and February is effectively a mat. Winter golfers here drift faster than summer-only golfers.
  • Bag handling. Clubs thrown into a car boot, bags dropped on their side, heads knocking together on a cart over rough ground. Individually trivial, cumulatively not.
  • One memorable incident. A surprising number of the biggest single-club changes trace to a specific event the golfer remembers — a tree root, a rock in the rough, a cart path. If you have had one of those, get that club checked rather than the set.

Does Half a Degree Matter?

Honestly, on its own, not much. A single club half a degree off will move the ball a few feet at most for a typical amateur, which is inside the noise of an ordinary swing.

It matters for two other reasons. First, drift is rarely uniform — you do not get a set that moves half a degree evenly, you get one club out by a degree and a quarter while its neighbours stayed put. That breaks the even stepping that makes a set predictable, and predictability is what you are paying for.

Second, it compounds. A set left unchecked for four seasons does not drift half a degree, it drifts until something is meaningfully wrong, and by then the golfer has built compensations around it. Undoing a compensation is harder than avoiding one.

How Often to Check

Our own guidance, based on this archive rather than on a desire to sell spec checks:

  • Play three or more times a week, or practise heavily off mats — check every twelve months.
  • Play weekly, minimal mat practice — every eighteen months to two years.
  • Play occasionally, stored well — every three years is plenty.
  • Had a memorable collision with something solid — check that club now, not on a schedule.

A spec check here is forty-five dollars for the whole bag and takes half an hour. If nothing has moved we will tell you that and you will have spent forty-five dollars finding out your equipment is fine, which is not a bad outcome.

A note on the data. This is one workshop's records from one city, drawn from customers who chose to come back — which almost certainly skews toward people who play a lot. The true figure for the general golfing population is probably lower than what we see. We have published it because a rough measured number beats a confident unmeasured claim, not because we think it settles the question.
