Ninety minutes, the whole set on the machine, and a per-club card at the end. This is the session the shop was built around and the one where customers are most often surprised by what they already own.
A Matched Set Is a Marketing Term
Irons come off a production line to a tolerance, and that tolerance is wider than most golfers assume. Add a few seasons of play, a habit of practising off firm mats, and one accidental encounter with a tree root, and a set that started within half a degree of itself can easily be spread across two full degrees by the time it reaches our bench.
The damage that does is specific and unglamorous. A club that is a degree strong flies further than the number stamped on it and eats into the gap below. A lie that has bent flat sends the ball right for a golfer who is doing nothing wrong. Neither shows up as an obvious fault; both show up as a golfer who cannot trust their yardages.
So we read the whole set before we talk about anything else. Roughly one iron session in three ends with bending and regripping rather than a purchase, and we would call that a good session.

What We Actually Change, in the Order We Change It
One thing at a time, always. If two changes happen together and the result improves, nobody knows which one did the work.
Length
Sets posture, and posture sets everything downstream. Half an inch changes swingweight by about three points and moves your effective lie angle before a single degree gets bent.
Lie
Proved on the lie board with tape on the sole, not calculated from your height. Static charts get this wrong constantly because delivery, not stature, is what matters.
Shaft Weight
Weight before flex label. Heavier shafts calm down a quick transition; lighter ones help a golfer who is running out of speed. The letter on the sticker comes last.
Head
Only once the first three are settled. A different head shape on the wrong length and lie tells you nothing useful, which is why most sessions leave it until the end.
Even Steps Beat Long Numbers
The measure of a well-specified iron set is not how far the seven iron goes. It is whether the distance between each club is consistent enough that you can pick one without thinking.
Modern lofts have made this harder rather than easier. Strong-lofted game improvement sets frequently compress at the bottom, so the pitching wedge and the gap wedge sit ten yards apart while the four and five irons sit five yards apart. The set looks impressive on a distance chart and plays badly on a course.
We map carry for every iron on the launch unit and look at the spacing, not the totals. Where the steps are uneven we fix it with loft rather than by selling more clubs, and where a long iron genuinely is not carrying its slot we will say so and point you at a hybrid.

Numbers are the working targets we fit toward, adjusted for how much speed a golfer actually has. A slower swing needs tighter loft gaps, not wider ones.
What Will Bend and What Will Not
Forged carbon steel heads bend readily and hold their new angle well. Cast heads vary enormously by alloy: some take two degrees without complaint, some crack at one. We test the first club of a set to a small angle before committing to the rest, and if a head shows any sign of distress we stop and tell you.
Forged Heads
Comfortable to two degrees in either direction, often more. These are the sets where a bending session frequently makes buying anything unnecessary.
Cast Heads
Case by case. Many modern cast irons bend a degree safely. We test, we watch the hosel, and we stop at the first hint of stress rather than the first crack.
Multi-Material Heads
Frequently not bendable at all around the hosel. If your set falls here we will tell you at the counter before you pay for anything.
The Set Card
Every iron gets its own line: what it measured on arrival, what it measures now, and the target it was built to. Shaft model with trim, grip model with wraps, swingweight and frequency. One page, printed, plus a digital copy on file here.
Bring it back in twelve months and the spec check compares against it directly. That comparison is where our drift research comes from, and it is why our returning customers tend to catch a bent club before it costs them a season of confusion.
